Unpaid local search produced 771 inquiries, more than paid ads, and it compounds instead of stopping when spend stops. It is the asset the firm now owns.

03 · The situation

Built the hard way, and invisible online

A firm built over years through reputation and word of mouth. Its principal had done the difficult work of becoming a name people pass along. The trouble was everything that name could not reach.

  1. 01Referral flow is capacity-limited and arrives when it arrives. There was no way to turn demand up, and no inbound channel existed beyond the phone ringing on someone else's recommendation
  2. 02No call tracking, no source capture, no paid search, and no meaningful presence when someone searched online for the firm's practice areas in either market
  3. 03No instrumented baseline existed at all, so the before in this story is described rather than numbered: digital inquiry volume was effectively zero, and nothing measured it
04 · The diagnosis

Two problems, one behind the other

01What it looked like from outside

A visibility problem: show up on Google. That is the framing every agency pitch would have led with, and it is the framing the firm itself would have recognized. Get the name in front of people searching, and the phone rings more.

02The constraint we found

The binding constraint was two things at once: no acquisition channel existed, and there was no way to measure one. You cannot improve a source-to-signed-case funnel that has never been wired. Chasing rankings first would have built visibility onto nothing. The first job was building the channel and the measurement together.

03What the build exposed

Two markets with opposite economics. In the major metro, eight competing law-firm advertisers and under 10% impression share put paid conversions at $54 each. In the satellite market's thin auction, with no firm bidding at scale, paid conversions cost $291. That gap is exactly why the unpaid local-search engine, not paid spend, carries the satellite market.

05 · The build

The channel and the measurement, built together

What we built, in order. Each move was made so the next one had something honest to stand on, and every dollar stayed attributable to a specific intent.

01Local-search engine first

Because it compounds and costs no media. Google Business Profile optimization plus local SEO moved the firm into the top few local-pack results for its core money terms in the satellite market. That single unpaid channel became the largest lead source in the account.

02Measurement wired alongside

First-touch attribution across tracked channels, Google Ads conversion tracking for paid, and local-rank tracking for the unpaid engine, built as the channels were built, not bolted on after.

03Paid split by practice and language

Campaigns split by market and ad group: workers' compensation, immigration, personal injury, in Spanish and English. Every dollar attributable to a specific intent, not one undifferentiated lead pile.

04Narrow the crowded metro

Eight competing law-firm advertisers, under 10% impression share. The call: concentrate paid on one defensible lane, Spanish-language workers' compensation, and let the unpaid engine carry breadth. Slower story, honest story.

05Did not do

Did not chase rankings for their own sake. Did not add spend to the crowded metro to buy share. Did not compute a revenue multiple from lead counts, and did not claim signed cases ahead of the feedback loop the firm is building.

07 · Two markets, two different economics

One auction crowded, one nearly empty

Paid cost per conversion is far higher in the smaller-population satellite market, $291 against $54, and that is expected. It is exactly why the unpaid local-search engine, not paid spend, carries that market.
